AI transformation is becoming an operating-model decision
Señal News reported that Liberty Latin America entered a ten-year strategic engagement with Amdocs to manage and transform its end-to-end IT environment across Latin America and the Caribbean. The companies plan to place AI and automation at the center of the operating model through Amdocs’ Agentic Operating System, or aOS.
The agreement is large, vendor-led, and specific to a telecommunications group. It is not a template that an SME should copy directly. The article reports management’s projection of more than $250 million in net present value, alongside expected technology savings, margin improvement, and capital efficiency. These are forward-looking company estimates, not independently verified outcomes.
The useful lesson is how the initiative is framed: not as a chatbot purchase, but as a multi-year change to service delivery, expertise, cost predictability, resilience, and responsibility.
What happened
Under the agreement, Amdocs will manage IT operations while the parties move from a traditional structure toward an AI-driven model intended to shorten time to market, support product innovation, improve customer and employee experience, and lower technology cost. Amdocs will collaborate with existing supplier Prodapt to maintain continuity during transition.
Liberty Latin America says the arrangement lets internal teams focus on products and services while accessing capabilities that would be difficult to build alone. Executives connect the agreement to secure and resilient technology, predictable spending, financial performance, and continued investment in digital transformation.
Those claims describe objectives. A ten-year contract also creates concentration, transition, governance, and exit risks. AI does not remove the need for service levels, architecture ownership, data controls, skilled internal oversight, incident procedures, and the ability to change course.
Why it matters for growing businesses
SMEs face a smaller version of the same build-versus-partner decision. They may rely on an Odoo integrator, managed service provider, cloud host, cybersecurity partner, and AI vendor. Outsourcing can provide expertise and coverage, but fragmented contracts may leave no one responsible for the end-to-end outcome.
A managed transformation should start with business capabilities. Which customer journey, finance process, service operation, or management decision must improve? Which systems and data support it? What should the internal team continue to own? A provider should be accountable for measurable service, not simply hours, licenses, or model usage.
Long commitments require modular design. Data should remain exportable, identities should be controlled by the client, integrations should be documented, and custom logic should not disappear inside an inaccessible platform. The company needs an exit plan even when the relationship is healthy. Without those protections, short-term efficiency can become long-term dependency.
AI creates another governance layer. An agentic operating system may coordinate tickets, changes, incidents, or workflows. It needs bounded permissions, test environments, approval gates, logging, rollback, and human ownership. Automation that acts across many systems can repeat an error quickly. High scale increases the value of controls.
Create an outcome-based partner scorecard
Translate the commercial promise into measures the management team can review. Useful outcomes include service availability, incident detection and recovery, release lead time, failed-change rate, customer-resolution time, unit cost, unresolved security findings, automation exceptions, and data portability tests. Each measure needs a baseline, target, data source, review frequency, and owner.
Separate provider-reported activity from business results. Tickets closed, prompts processed, or automations run may explain workload but do not prove customer or financial value. Tie payment or governance milestones to accepted deliverables and observable outcomes where contracts and market conditions allow.
Maintain a retained internal capability. At least one accountable leader should understand the architecture, critical suppliers, data flows, risks, and roadmap. Business process owners must participate in priorities and acceptance testing. A provider can operate technology, but management cannot outsource responsibility for customers, employees, compliance, or continuity.
Practical action checklist
- Define the business outcomes and baseline before requesting tools or provider proposals.
- Map systems, integrations, data owners, current suppliers, and operational dependencies.
- Decide which architecture, security, data, and process decisions must remain internal.
- Set service levels for availability, incidents, changes, recovery, quality, and escalation.
- Give AI and automation identities minimum permissions with approval gates and rollback.
- Require logs, documentation, test evidence, asset inventories, and named owners.
- Protect data portability, interface access, configuration ownership, and transition assistance.
- Review subcontractors, hosting locations, security obligations, and breach notification.
- Track business outcomes alongside cost, volume, model usage, and exception rates.
- Test continuity and exit procedures before dependency becomes difficult to reverse.
How VDS Consultoria can help
VDS Consultoria helps growing companies structure ERP, cloud, automation, and managed-service programs around measurable outcomes. We can map the operating model, clarify supplier responsibilities, design Odoo integration and access controls, create service scorecards, and prepare transition and continuity plans. We also help management evaluate where AI should assist, propose, or act.
The scale of Liberty Latin America’s agreement may be unusual, but the governance question is universal. A transformation partner should increase capability and focus while preserving accountability, evidence, resilience, and strategic choice.
